When someone constantly pushes back, pokes holes in a new initiative, or refuses to get on board, the natural leadership instinct is to neutralize them. We manage them, sideline them, or politely silence them in the name of “alignment.”

We crave harmony because it feels like speed. But artificial harmony is a trap, and silencing the loudest objector never actually solves the problem.

The Source

In a recent episode of Le Podcast on Emerging Leadership, Xavier Costa, co-founder of Krisos, who specializes in transforming traditional, hierarchical companies into self-managing, purpose-driven organizations, highlighted a fascinating systemic truth about team dynamics:

When you silence a dissenting voice, that same resistance will inevitably resurface through someone else.

You can remove the person or shut down the conversation, but you cannot delete the underlying energy from the organizational system.

The Reframe

It is incredibly easy to label a dissenter as “negative,” “rigid,” or “not a team player.” But human-centric leadership requires us to look past the annoyance to find the signal.

People rarely resist just to be difficult. They push back because they are trying to protect something of value.

Whether it’s a standard of quality, a hard-learned historical lesson, the team’s workload, or psychological safety, that resistance is an alarm bell. The dissenter isn’t trying to derail you; they are trying to defend something they deeply care about. When you silence them without addressing the root, the organizational system simply absorbs that unresolved tension and forces it to pop up elsewhere, like a game of corporate whack-a-mole.

Leadership Application

In the rush to execute, leaders often prioritize consensus over wholeness. But if you want a high-performing team, you have to metabolize dissent rather than mandating agreement.

Your job isn’t “Emotional Management” (calming the person down or bulldozing them so you can move on). Your job is to decode the Emotional Signal. If someone is fighting fiercely against a new process, you don’t have to agree with their conclusion to validate their underlying intent. Once a person feels that what they are protecting is understood, heard, and taken into account, rigid resistance usually softens into collaboration.

You don’t need to let the dissenting voice veto the project. You just need to let it be heard.

A Practical Takeaway

Dissent is not derailment; it’s a defense mechanism. Behind every stubborn complaint is a core value trying to be protected.

The Coaching Prompt

The next time you face frustrating resistance from a team member or colleague, pause and ask yourself:

What is the hidden value? What specific standard, fear, or asset is this person trying to protect right now?

How can I validate the signal? How can I genuinely acknowledge the importance of what they are defending, even if we ultimately need to take a different path?

Where is the leak? If I forcefully silence this voice today to save time, where else in my team is this exact tension going to resurface tomorrow?

In most organizations, friction is treated as a bug.
